The Sulwhasoo JP Shopify D2C Mall construction project is a Japan Localized Commerce case where a D2C mall for the premium K-Beauty brand Sulwhasoo was rapidly built on Shopify for the Japanese market. This project focused on shortening the build lead time through Shopify Theme reuse and implementing both a brand experience and commerce flow for Japanese local customers within a fast two-month schedule.

The key was not merely to open the site quickly. While maintaining Sulwhasoo's luxury brand identity, it was necessary to reflect information delivery methods suited to the Japanese market, integration with Instagram/TikTok-based video content, localized payments, membership policies, and the operational opinions of the client's local subsidiary. In other words, it was a Shopify D2C build project that simultaneously considered both Fast Launch and Local Market Fit.

This project, in particular, demonstrates Shopify's capabilities for rapid construction and flexible localization. By reusing a proven Theme structure to accelerate build speed, it also considered launching with brand content, product discovery, payment, membership, and SNS video content experiences tailored to the Japanese local market.

3. Background of Construction

In the Japanese D2C market, luxury beauty brand malls are not just channels for selling products. Customers consider the brand's sensibility, product philosophy, content experience, reviews or video content, payment convenience, and membership benefits when making a purchase. Therefore, the Sulwhasoo JP D2C mall needed to be structured as a digital touchpoint where brand trust, product experience, content consumption, and purchase conversion occur together, rather than just an online store listing products.

As a premium K-Beauty brand, Sulwhasoo values a luxurious brand identity and a consistent customer experience. Especially in the Japanese market, it was necessary to consider content expression, payment methods, membership policies, and mobile shopping flows that local customers would find familiar.

At the same time, the project had a clear objective of a rapid launch. To achieve construction within approximately two months, a strategy was needed to utilize proven structures based on Shopify Theme Reuse and prioritize the essential elements required for the Japanese local market, rather than designing all screens and functionalities from scratch.

Furthermore, connecting SNS video content, such as Instagram/TikTok, with the brand experience within the D2C mall was also an important direction. This is because video content can complement product usage, brand sensibility, and campaign messages that are difficult to convey solely through text and image-based product information.

Construction Direction

  • Fast Launch within approximately 2 months through Shopify Theme Reuse
  • Reflecting Sulwhasoo's premium luxury brand identity in the Japanese D2C mall
  • Utilizing existing proven structures while incorporating opinions from the Japanese local subsidiary and market characteristics
  • Configuring product search, detailed product information, and purchase flow suitable for Japanese customers
  • Connecting Instagram/TikTok based SNS video content with the brand mall experience
  • Considering localized payments and checkout usability from the initial build stage
  • Reviewing Japanese customer membership policies and operational flows in conjunction with the commerce structure
  • Ensuring that product search, video content, and purchase conversion flows continue naturally even in mobile environments
  • Coordinating local subsidiary opinions, brand requirements, and feasibility within a tight schedule to push for launch

4. Key Construction Directions and Feature Configuration

4-1. Rapid Construction based on Shopify Theme Reuse

One of the most important characteristics of the Sulwhasoo JP D2C mall construction is its rapid construction using Shopify Theme Reuse. By reusing the structure of existing, proven Shopify Themes, the project reduced the time required for initial design and development, establishing a foundation for construction within approximately two months.

Shopify's theme-based development approach is advantageous for rapid market entry. Because it can utilize commonly validated page structures, components, product lists, product detail pages, shopping carts, and basic commerce flows, it allows for faster establishment of the construction direction compared to designing the entire structure from scratch.

However, Theme Reuse does not simply mean duplication. In the Sulwhasoo JP project, while utilizing common structures, it also incorporated content, brand screens, product information, SNS video content, localized payments, and membership policy review elements necessary for the Japanese market. In other words, the approach was to increase speed while maintaining brand and localization quality.

This project is a good example of Shopify's strengths: rapid construction, utilization of proven structures, and flexible customization. For brands requiring a fast launch, Shopify Theme Reuse can be a realistic strategy to simultaneously achieve speed of market entry and stable quality.

4-2. Reflecting Localized Brand Identity for Japan

As a premium luxury K-Beauty brand, Sulwhasoo needed to maintain a luxurious brand sensibility and consistent brand experience in its Japanese D2C mall. Therefore, it was important to configure screens that naturally allowed customers to experience the brand's atmosphere and product philosophy, rather than just displaying products for sale.

The brand's main page, product images, content tone and manner, and the way information is presented on product detail pages are all linked to Sulwhasoo's brand identity. We reviewed the screen flow to ensure that Japanese customers would perceive Sulwhasoo's premium image upon entering the site and that the brand's luxurious impression would be maintained throughout the product exploration process.

We also considered information delivery methods suitable for the Japanese market. While maintaining global brand consistency, a content structure, product information, promotions, and membership guidance methods that Japanese customers could easily understand were needed. This project is a case that emphasized the balance between global brand consistency and localized experience.

4-3. Integration of Instagram / TikTok Video Content

The Sulwhasoo JP D2C mall considered integrating SNS video content, such as from Instagram and TikTok, into the brand mall experience. This was important because Japanese customers often encounter product usage, campaign ambiance, and brand image not only through official brand content but also through SNS-based video content. Therefore, it was crucial to seamlessly connect these content experiences within the e-commerce site.

Video content complements elements that are difficult to convey with text and image-based product information alone. Product usage scenes, textures, skin expression, campaign messages, and brand sensibility can be understood more intuitively when conveyed through video.

Therefore, in this project, SNS video content was not simply treated as a separate external channel but was viewed as an element that enhances the brand experience within the D2C mall. A structure was considered that allows customers to more comprehensively understand the brand and products through Instagram/TikTok-based content, and naturally move toward product exploration or purchase flows.

This is also significant from the perspective of SNS Video Commerce. Especially in luxury beauty D2C, video content can play an important role in forming brand sensibility, product understanding, and purchase interest.

4-4. Product Discovery and Detailed Product Experience

In luxury beauty D2C, product discovery and the Product Detail Page (PDP) are core areas that directly influence customers' purchasing decisions. In the Sulwhasoo JP D2C mall, we considered a flow that allows customers to easily find desired products through product lists and collection-based exploration, and to fully understand products on the product detail pages.

On product lists, product images and key information must be clearly conveyed. Customers select products of interest based on product images, product names, prices, and key features. Especially for premium beauty brands, the product images and screen tone and manner also affect brand perception, making the list screen configuration important.

On the product detail page, product efficacy, usage instructions, key features, brand messages, and product images must be provided in a balanced way. For luxury beauty brands like Sulwhasoo, product information should convey brand sensibility and product value along with technical specifications, rather than appearing as mere specs.

Furthermore, a clear screen flow leading to purchase conversion was needed. After checking product information, customers should be able to naturally proceed to option selection, quantity selection, and then to the shopping cart or checkout. We also reviewed the mobile environment to ensure that product exploration, detailed product information viewing, and CTA (Call to Action) navigation worked seamlessly.

4-5. Consideration of Localized Payment

In a Japanese D2C mall, a payment experience familiar to local customers is crucial. The payment stage is the final segment of purchase conversion, and if customers find the payment process unfamiliar or inconvenient, there is a higher chance of abandonment.

In the Sulwhasoo JP project, while utilizing Shopify's payment structure, we also reviewed the applicability of localized payments required in the Japanese market and checkout usability. It was important to ensure that the payment flow was something customers could naturally understand and use, not just connecting a payment function.

Localized payment is connected not only to technical settings but also to operational policies. It requires considering which payment methods to prioritize, how customers will verify information on the checkout screen, and whether brand trust is maintained during the payment stage.

Therefore, in this project, we viewed Localized Payment as one of the core elements in structuring the purchase conversion experience for the Japanese market and reviewed it to ensure no conflict between Shopify's payment structure and local payment requirements.

4-6. Prioritizing Localized Membership Policy

In the Japanese market operations, membership policy was also an important consideration. In beauty D2C, membership is not merely a user account function but an operational foundation connected to repeat visits, customer relationship management, benefit provision, and long-term brand loyalty.

In the Sulwhasoo JP project, the membership policy for Japanese customers was considered from the initial build stage. Since detailed policies such as tiers, benefits, points, customer management, and promotion linkages can vary depending on operational direction, it was important to review them to avoid conflicts with the commerce structure.

Membership, in particular, is closely linked to the local subsidiary's operational policies. It requires considering what benefits to offer to local Japanese customers, how customers will perceive membership information, and how membership benefits will be linked in the purchase flow.

In this project, membership was viewed not just as an added feature but as a foundation for long-term customer relationship management in the Japanese market, and it was reviewed during the initial build phase.

This project is not a "quickly built site," but a Shopify utilization case aimed at achieving both Fast Launch and Local Market Fit. Shopify Theme Reuse enabled rapid construction, and Shopify's CMS/Commerce structure provided a foundation for considering content and product operations, promotions, and membership expansion after launch.

6. PM Execution Points

6-1. Scope Management for Rapid Construction

The Sulwhasoo JP project had a critical task of rapid construction within approximately two months. From a PM perspective, it was essential to clearly define the required construction scope and priorities within this timeline.

To enable rapid execution based on Shopify Theme reuse, we distinguished between areas requiring new design and those that could leverage existing structures. We defined the essential scope based on the brand main page, product lists, product detail pages, shopping cart/checkout, SNS video content, localized payment, and membership policy review elements.

In rapid construction projects, the risk of schedule delays increases as the scope expands. Therefore, it was crucial to prioritize the implementation of core elements necessary for launch and manage items that could be improved later separately.

6-2. Coordination of Local Subsidiary Requirements

The opinions of the Japanese local subsidiary were a crucial criterion for the project. The local subsidiary has a good understanding of Japanese customers' shopping habits, content consumption patterns, payment preferences, membership expectations, and operational policies, so it was important to reflect their requirements as much as possible.

However, it is difficult to implement all requirements to the same extent within a tight schedule of approximately two months. The PM collected feedback from the local subsidiary, organized requirements, and prioritized them considering the schedule and feasibility of implementation.

In this process, it was important to communicate by distinguishing requirements from brand, operational, and development perspectives. Rapid decision-making and clear scope management were key to ensuring launch speed.

6-3. Review of Brand Tone & Manner and Screen Configuration

As Sulwhasoo is a premium luxury K-Beauty brand, it was essential to maintain a consistent brand tone and manner in the Japanese D2C mall. From a PM perspective, we reviewed whether Sulwhasoo's luxurious brand identity was well-reflected across the main page, product lists, product detail pages, and content areas.

Screen configuration goes beyond mere aesthetics; it connects to how customers perceive the brand and explore products. The brand's main page should convey Sulwhasoo's first impression, product lists should maintain the image of premium product lines, and PDPs should balance product information with brand messaging.

We also reviewed whether Instagram/TikTok video content was displayed in a way that harmonized with the brand's tone and manner. It was important for video content to seamlessly integrate with the commerce experience so that customers could transition from consuming content to exploring products or making a purchase.

6-4. QA and Launch Management

QA and launch management are particularly crucial in rapid build projects. With tight schedules, it is essential to systematically verify content, features, payments, membership, and mobile screens in the final stages.

In the Sulwhasoo JP project, QA focused on product display, link navigation, video content display, product information, options, shopping cart, checkout, mobile screens, localized content, and membership/payment-related flows.

In particular, it was important to verify that SNS video content was displayed correctly, product details were accurate, localized Japanese content was delivered as intended, and the purchase flow was natural in the mobile environment.

Launch management was not just about meeting the open date but about ensuring that the site was in a state to provide Japanese customers with Sulwhasoo's brand experience and a stable purchase flow.
