The Yamaha Multi-country D2C Site Development project was not a single site build; it was a Multi-country Site Development case that established a Shopify-based D2C / Brand Commerce structure for four countries: Australia, Canada, Japan, and Malaysia. As a global brand with diverse product lines and brand content, it was crucial for Yamaha to have a structure where country-specific customers could easily explore product information and perceive a consistent brand experience.
This project utilized Shopify Commerce and Shopify CMS to consider country-specific product exploration, product catalogs, product details, brand content, and content management structures. It was a project designed not just as an online store, but where each country's site could simultaneously fulfill the two roles of product information delivery and brand experience provision.

Specifically, the AU, CA, JP, and MY sites had to maintain the same Yamaha global brand identity while reflecting country-specific product operations, language, content configuration, and operational needs. Therefore, it can be summarized as a Multi-country D2C / Global Brand Commerce construction project that considered both a common brand experience and operational flexibility for each country.
3. Background of Construction
Operating multi-country sites for a global brand is not sufficient by simply replicating the same site in multiple countries. Because customers in each country may have different languages, product exploration methods, content consumption patterns, and criteria for purchase or inquiry, it is necessary to consider both brand consistency and country-specific customer experience.
Yamaha is a brand with a diverse product range and high global brand recognition. Therefore, country-specific sites needed to function not just as channels providing a simple product list, but as digital touchpoints where customers could understand both Yamaha's brand value and product information. For brands with diverse product lines, the category structure, product list, detailed information, and connections to related content are crucial.
Australia, Canada, Japan, and Malaysia may have different country-specific product configurations, content operations, languages, and customer exploration methods. Each country's site needed a structure that could maintain the same global brand identity while reflecting regional operational needs. To achieve this, it was important to build a foundation that allowed for country-specific site operation and content management using Shopify Commerce and Shopify CMS.
Additionally, fast product exploration and clear information delivery had to be possible in a mobile environment. The product catalog, categories, detailed pages, and brand content needed to be seamlessly connected on mobile so that customers could easily find and understand the products they wanted.

4. Main Screens and Function Configuration
4-1. Country-specific D2C / Brand Commerce Site Structure
The Yamaha project is a Multi-country D2C / Brand Commerce site construction project for Australia, Canada, Japan, and Malaysia. Each site operates as an independent country-specific customer touchpoint, but overall, it had to maintain consistency within the experience of Yamaha as a single global brand.
Country-specific URLs and operational structures were important considerations. The AU, CA, JP, and MY sites target different regional customers, so product configurations, languages, content exposure, and operational policies may vary. Therefore, while maintaining common screen structures and brand standards, flexibility was needed for operators in each country to manage products and content.

In this project, the site structure was reviewed with a focus on balancing a common global brand experience and country-specific operational flexibility. The key was to maintain Yamaha's brand identity consistently while enabling product exploration and content delivery suitable for regional customers.
4-2. Brand Main / Home Screen
The brand main screen is the core touchpoint where country-specific customers first experience Yamaha. For a brand with high global recognition like Yamaha, the main screen should not just be a banner area, but a space that conveys brand credibility, representative product lines, main categories, and brand content together.
The home screens of each AU, CA, JP, and MY site needed to convey the first impression of the Yamaha brand to country-specific customers and provide a natural flow to representative products or main categories. Customers start their exploration on the main screen by checking brand messages and moving to product lines or content of interest.
It was also important to ensure that brand storytelling and product exploration were not separated. Yamaha's brand content can provide context for understanding products, and product categories support the customer's actual exploration purpose. Therefore, the home screen was reviewed to naturally connect brand content and product exploration paths.
Intuitive navigation also had to be possible on mobile. Representative products, categories, brand content, and main banners were clearly displayed on the mobile screen, and the structure allowed customers to quickly move to desired product lines.
4-3. Product Catalog / Category Page
For brands with diverse product lines like Yamaha, the product catalog and category structure are extremely important. Customers may visit knowing a specific product name from the start, but often they explore based on product lines, uses, categories, and comparable products.
Therefore, the product catalog should not be a mere listing of products, but an exploratory structure that helps customers quickly find the product line they want. In this project, we focused on category-based exploration by product line, a list configuration centered on product images and key information, and a UX flow that naturally leads to the product detail page.
The possibility of country-specific product operations was also an important factor. Since the product lines or content configurations offered on AU, CA, JP, and MY sites may differ, the product catalog structure had to maintain a common UX while reflecting country-specific operational differences.

In the product list, product images, product names, and key information must be clearly communicated. To allow customers to compare multiple products or select products of interest, the catalog structure must be intuitive and consistent. This stable flow enables deeper information exploration on the product detail page.
4-4. Product Detail Page
In D2C / Brand Commerce, the product detail page is the key screen where customers understand a product and decide whether to purchase or inquire. In the Yamaha project, the product detail page had to function not as a simple specification sheet, but as an information hub that helps product understanding through product images, key information, product specifications, usage purposes, and related content.
On the product detail page, product images and key information must be clearly communicated. Customers check the main features, specifications, uses, related information, and brand messages on the detail page. Especially for brands with diverse product lines, if the information structure for each product is inconsistent, it is difficult for users to compare or understand.
Therefore, detailed product information had to be provided in a clear structure. If product specifications, features, usage purposes, related content, and connections to related products or categories are naturally linked, customers can understand the product more easily.

Furthermore, a structure considering country-specific language and product information management was needed. Even for the same product, expression methods or operational information may differ by country, so operational aspects that allow managing product information for each country's site based on Shopify CMS were also reviewed.
4-5. Brand Content / Campaign Area
In a global brand site, the brand content and campaign area complements the brand experience that cannot be conveyed by product information alone. In the Yamaha project, brand stories, campaigns, product usage content, and content areas linked to main categories were also considered.
Brand content helps customers understand the Yamaha brand more deeply. It helps them understand not just the product as a function or specification, but also the experience the brand provides, usage methods, category-specific values, and lifestyle context.

The campaign area can be linked to representative products or main categories. If customers can move to related product lines after checking brand content, or to detail pages after viewing specific product usage content, the brand experience and product exploration are naturally connected.
From an operational perspective, content structure was also important. Brand content, campaigns, and product usage content can be updated even after launch, so a Shopify CMS-based content structure that is easy for operators to manage was considered.
4-6. Country-specific Operations / Content Management Structure
In multi-country site construction, country-specific operations and content management structures are key. Each AU, CA, JP, and MY site may have different country-specific products, content, brand pages, languages, and regional operational needs.
Shopify Admin can be utilized as a basis for managing product information, content, pages, images, and brand areas. In this project, a structure was considered that allows country-specific operators to update product information and brand content, and manage pages.
Language/region-specific content operation was also an important factor. Each country's site must provide information in a language and content flow that is easy for local customers to understand. Therefore, it was reviewed whether product information and brand messages were naturally delivered to country-specific customers, and whether content updates could be managed within the operational flow.
Additionally, future operational scalability was also considered. Since new products, new categories, campaign content, and brand page updates may occur, an expandable operational structure was aimed for during the initial construction phase. This provides a foundation not only for short-term site opening but also for stable operation after launch.

6. PM Execution Points
6-1. Organizing Country-specific Requirements
Each AU, CA, JP, and MY country site may have different language, product operations, content configurations, and brand page operational needs. Therefore, from a PM perspective, organizing and categorizing country-specific requirements was crucial.
Australia, Canada, Japan, and Malaysia sites are based on the same Yamaha brand, but the product information, content expressions, customer exploration methods, and brand page configurations operated in each country may differ. The PM categorized and managed country-specific site requirements based on these differences.
Especially in multi-country projects, if requirements are mixed, the scope of construction and QA can become unclear. Therefore, it was important to differentiate and manage what pages were needed for each country, what product information should be reflected, and how content structure and language operations should be configured.
6-2. Construction Scope Management
Since Shopify-based construction was carried out for multiple country sites, managing the construction scope was a core PM task. Page configuration, product/content reflection scope, QA scope, and launch schedule for each site had to be clearly managed.
From a PM perspective, we checked the scope of brand main pages, product catalogs, product detail pages, brand content, campaign areas, and operational pages for each country's site. We also verified whether product information and content were prepared, and whether country-specific URLs and screen flows were correctly linked.
In multi-country site construction, an issue in one country can affect the overall schedule or common templates. Therefore, it was important to differentiate the progress status for each site and separate common issues from country-specific issues.
6-3. Review of Common Templates and Country-specific Operational Structures
To maintain global brand consistency, common screen structures and templates are crucial. In the Yamaha project, even though country-specific sites target different customers, the basic structure and UX standards of main screens such as brand main, product catalog, product detail page, and brand content areas were reviewed to be consistently maintained.
At the same time, country-specific operational structures also had to be considered. If common templates are too rigid, it becomes difficult to flexibly reflect country-specific product configurations, content operations, and brand page updates. Conversely, if the structures differ too much by country, the global brand experience can become fragmented.
From a PM perspective, templates and operational structures were reviewed based on the balance between a common global brand experience and country-specific operational flexibility. This was an important management point in multi-country D2C / Brand Commerce projects.
6-4. Localization and Global Operation Considerations
Localization is not just about language translation. Country-specific language, product information, content expression, and brand messages must be naturally conveyed to customers in each region.
In the Yamaha project, we reviewed whether product information and brand content for each country's site could be clearly understood by local customers. It was important that product names, categories, specifications, features, brand content, and campaign messages were displayed appropriately for the context of each country's site.
Additionally, from a global operations perspective, content updates and product information management can occur continuously. The PM also reviewed whether operators could manage product information and brand pages based on Shopify CMS, whether country-specific content operations were possible, and whether future updates could be accommodated.
6-5. QA and Launch Management
QA and launch management had to be performed for each AU, CA, JP, and MY country site. Key areas of inspection included content display, link navigation, product information, images, detail pages, mobile screens, URLs, and UI consistency.
For brands with diverse product lines, product catalog and detail page QA are particularly important. If product information is incorrectly linked, images are missing, or detailed information is inconsistent, it can affect customer understanding of the product. Therefore, it was necessary to meticulously check the product category, list, and detail page flows.

It was also checked whether product exploration and content verification were stable on mobile screens. Since global sites may experience access from various device environments, mobile UX and responsive screen consistency were essential checks before launch.
Launch management was not just about meeting the open schedule, but about ensuring that each country's site could provide stable product exploration and brand experience to actual customers.
